How We Turned Seasonal Demand into 190% Amazon Ad Sales Growth

Background

YouGarden is a seasonal-first gardening brand with a large catalogue and mixed priorities across Seller Central and Vendor Central. We partnered with the team to accelerate Amazon growth through performance-led PPC, while building a repeatable seasonal playbook that could be scaled year-round.

The Challenge

Seasonality: major peaks followed by sharp demand drop-offs, creating pressure to make sure sales where aligned with seasonal demand

Catalogue complexity: thousands of SKUs, with only a small portion optimised to date, making prioritisation strategy essential.

Creative + listing constraints: ad performance was being held back by inconsistent imagery (especially for Sponsored Brands assets) and listings that could confuse shoppers and waste spend.

Ambitious growth targets: stakeholders set a goal TACOS of 8% while also exploring a major revenue ambition for 2026, requiring a smarter, more scalable ad structure.

Actions Taken

Split & structured the account for better control: clarified Seller vs Vendor execution and aligned campaign builds and maintenance to each account’s needs (with Vendor treated more cautiously due to margin pressure).

Relentless optimisation cadence: prioritised high-impact seasonal ranges, refreshed older campaigns, and maintained consistent health checks to protect performance while scaling.

Built a seasonal + evergreen PPC engine:

  • Seasonal “smash” ranges (quarterly focus) to capture peak intent.
  • Evergreen, always-on ranges (e.g., roses, houseplants) to stabilise revenue outside peak gardening periods.

Full-funnel approach (not siloed campaigns): implemented a system where SP supports SB/SBV, ensuring the algorithm has the right signals and avoiding fragmented learning.

Creative and listing enablement: pushed for stronger SB banners, video assets, and improved main images (particularly for gifting lines), to reduce wasted spend and lift conversion.

Rapid new-product activation: launched and prioritised new lines (e.g., mushroom kits) quickly with the right campaign coverage and assets ready to test, learn, and scale.

Results & Achievements

  • Ad sales grew 190% Month on month while ACOS/TACOS were maintained
  • Marked a turning point: first month up total sales YoY (+31%).
  • December performance strengthened further: more sales for less spend and improved ROAS, achieved while only partway through the month.
  • Established a scalable foundation for 2026 growth: clearer account ownership, a repeatable seasonal calendar approach, and a creative-enabled pathway for higher SB/SBV impact.
